Picture a new head teacher at a busy day school in Uganda.

On her first week, the mornings are slow. Pupils wait at the gate. Some classrooms stay locked. Teachers walk in one by one, long after the bell.

She could write warning letters. She could shout at the staff meeting. She does neither.

Instead, she arrives at 7:30 every single day. Rain or sun. She greets the pupils at the gate. She opens the classrooms. She walks the compound with a smile.

At first, nobody says anything. Then one morning, a teacher comes early and finds her already there, chatting with the pupils. The next week, two more teachers come early. Then the whole staff room is full before the bell.

No letter was written. No one was punished. The staff simply saw what their leader valued, every morning, with their own eyes.

By the end of the term, lessons start on time. The gate is calm. The pupils walk into open classrooms, and the teachers greet them with energy.

The lesson: people follow what you do, not what you say.
